fix(server): connects no longer wait seconds on a failing tailscale status - #26794
Every subscribeServerConfig runs ws.loadServerConfig, which awaited RemoteOpenTargets.resolveTargets() and then DirectEndpoints.resolve(). Each spawned its own uncached tailscale status --json. When that CLI fails slowly (for example a userspace tailscaled on a non-default socket), every connect and reconnect waited about 6.5 s for the first config snapshot: 3.5 s for one read plus 3 s for the other.
Reproduced on main 7b87466 with t3 serve --tailscale-serve, a fake tailscale on PATH that fails after 5 s, and a bearer client timing the first subscribeServerConfig chunk:
Each connect took 6948, 6585, 6557 and 6553 ms, with two status --json spawns per connect.
server.trace.ndjson matched the report: RemoteOpenTargets.resolveTargets took 3.5 s (TailscaleCommandTimeoutError), then DirectEndpoints.resolve took 3.0 s.
With Serve off it was 3.56 s per connect.
Change
One shared read. A new TailscaleStatusReader (apps/server/src/environment/TailscaleStatusReader.ts) holds one server-wide tailscale status read, shared by RemoteOpenTargets and DirectEndpoints.
It starts at boot and runs on a fiber in the layer's scope, so a caller that times out or disconnects never interrupts it.
At most one read is in flight at a time.
Grace window.read() starts or joins a refresh and waits up to 250 ms for it.
A refresh that settles in time is returned fresh, so a healthy CLI gives the same first snapshot as before.
Otherwise read() returns the last settled result, success or failure, so a slow or failing CLI costs at most the grace.
ws.ts resolves the two services concurrently (resolveNetworkTargets), so they share one grace window.
Follow-up snapshots. When a read settles to a different outcome, the reader publishes a change.
subscribeServerConfig subscribes before loading the config and re-resolves the two services. It sends a follow-up snapshot only when remoteOpenTargets or directEndpoints differ, folded into the existing late-editor path (withLateEditorConfig is now withLateConfig).
The re-resolve reads the settled result without starting a refresh (SettledReadOnly), so a CLI whose outcome flips cannot chain reads.
The reporter's macOS userspace-tailscaled setup itself; the Linux fake CLI reproduces the same failing read.
Windows tailscale.exe timing.
The Android client. The fix is server-side and changes no wire shapes.

Takeover
Taken over from @juliusmarminge for an evidence-only round. No code changes; evidence and verification added below.
Evidence
Before fe219c4 (merge-base), after 4ecd25f (head). Each side runs as the real t3 serve from its own checkout on a fresh database, with a fake tailscale on PATH that logs every spawn and, for slow failures, runs until production's 3.5 s timeout. A bearer client times ticket → first subscribeServerConfig snapshot. Rows R07–R10 are labelled deterministic harnesses (production reader, resolvers and accumulator; TestClock). W01: Playwright Chromium 148, Linux headless, 1440×900 dark, DPR 1, no emulation. Server rows have no viewport or theme; there are no stills, so Diff0/DiffT do not apply.
Round 2, evidence-only; no code changes on this head.
Proof audit pass 1 derived 10 server rows + 1 web recording. Capture covered 11/11. Pass 2 rebuilt R02 at head (335 / 285 ms against delivered 329 / 281 ms) and inspected W01 frames; it returned R01–R06 uploads (host skill text in provider snapshots, now redacted) and R10 (invalid theme/source fixtures, now recaptured). Re-check of both: SUFFICIENT.
Tests at head: DirectEndpoints.test.ts, RemoteOpenTargets.test.ts, ws.test.ts 27/27 (author's run; reporter reran them on macOS).
Reporter verification on the original macOS setup at 4ecd25f: 287–315 ms per connect against 6539–6580 ms on main.
CI on 4ecd25f: green (Build and Typecheck, Check and 14 more; Native fingerprint diff; Agent context budget). Macroscope approved at 4ecd25f. Open CodeRabbit Minor at TailscaleStatusReader.ts:84 is the R01 boot-window wait above.
Unverified: Windows tailscale.exe timing.
Model and harness: Claude Opus 5.5 (Claude Code) as lead; GPT-6.1 Sol (Codex) for proof audit and capture; orchestrated by T3 Code.
…status per service
Fixes nothing yet: these tests fail on main. Both RemoteOpenTargets and
DirectEndpoints spawn their own `tailscale status` per connect, and a later
connect waits on a fresh read after a failed one has already settled.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…ing on two
Every connect ran `tailscale status --json` twice, once for RemoteOpenTargets
and once for DirectEndpoints, and kept nothing between connects. When the CLI
times out, each connect and reconnect waited ~6.5 s for its first config.
A server-wide TailscaleStatusReader starts the read when the server builds,
answers later callers from the last settled result (success or failure), and
starts at most one background refresh at a time. The read runs in the layer's
scope, so a caller timing out never interrupts it.

…over after connect
A client that connected while the shared `tailscale status` read held a stale
failure kept an mDNS-only target and no tailnet route for its whole session,
because the refresh its connect started never reached its subscription.
TailscaleStatusReader now publishes when a read settles to a different outcome.
subscribeServerConfig subscribes to it before discovery, re-resolves remote open
targets and direct endpoints on each change, and folds them into the existing
late-config accumulator, which sends a snapshot only when they differ.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
… re-resolves never refresh
A connect after Tailscale recovered got the stale failure in its first
snapshot, and clients only learn direct routes from that snapshot. read()
now waits up to 250 ms for the refresh it starts or joins before falling
back to the previous result, and ws resolves RemoteOpenTargets and
DirectEndpoints concurrently so they share that one grace window.
Change-driven re-resolves provide SettledReadOnly, so they answer from the
read that just settled instead of starting another refresh; a flapping CLI
no longer chains refreshes through every open subscription.

Macroscope's review found this PR approvable — Tailscale discovery now shares refreshes and can return a previously settled result instead of delaying connections, with later changes streamed to clients. Existing SSH checks and endpoint validation remain unchanged.

The server now shares Tailscale status reads across remote-open target and direct endpoint discovery. WebSocket subscriptions re-resolve those targets after status changes and emit a new configuration snapshot when the target values differ.

Summary
Shared Tailscale status reader apps/server/src/environment/TailscaleStatusReader.ts
Adds a service that shares in-flight reads, retains settled outcomes, bounds refresh waiting, and publishes changes to subscribers.
Endpoint discovery uses shared status apps/server/src/environment/DirectEndpoints.ts, apps/server/src/environment/RemoteOpenTargets.ts, apps/server/src/server.ts, apps/server/src/environment/*test.ts
Both endpoint services use the shared reader. Runtime wiring provides the reader, and tests cover concurrent resolution, failed-read reuse, and recovery.
Resolves network targets concurrently during config loading. Status changes trigger re-resolution, and the config stream emits a snapshot when target values change.

The first connection after server startup can still take several seconds when Tailscale stalls. This is a bounded cold-start gap, but it should be fixed or explicitly accepted before merge.

Explanation
Issue #26775 requires server-side Tailscale discovery for both RemoteOpenTargets and DirectEndpoints to avoid sequential uncached reads during config loading. TailscaleStatusReader starts one scoped read, shares in-flight work, retains settled successes and failures, and returns a fresh result only within the 250 ms grace window. ws.ts resolves both services concurrently and re-resolves after a changed settled outcome without starting another refresh. The server layer provides the shared reader, and the changed tests cover shared reads, failed-read reuse, recovery, follow-up snapshots, and no extra read. No client or wire-shape change is required by the issue.

Bound the first TailscaleStatusReader.read wait to 250 ms.
subscribeServerConfig waits for resolveNetworkTargets. On the first read, TailscaleStatusReader.read awaits the pending CLI result without FRESH_READ_GRACE. A stalled tailscale status --json can therefore delay the initial snapshot for its 3.5-second CLI timeout, plus cleanup time.
Apply the 250 ms bound only to the caller’s wait. Keep the shared refresh running so its later result still updates settled and publishes through subscribeChanges. Both network resolvers already convert a read failure into an empty discovery result.

Thanks for picking this up so fast! I tested this branch (4ecd25f) on the setup from #26775: macOS, with the server run from source and Serve enabled. Its tailscale can't reach the userspace daemon and fails after ~5 s. Times are a bearer client connecting (ticket, then /ws, then the first subscribeServerConfig chunk):
