perf(server): connects no longer wait on editor and SSH target discovery - #14519
2026-10-23 verification at e73e7aae47. Main was integrated while retaining stale-while-revalidate discovery and concurrent connection discovery. Focused launcher/WebSocket tests and scoped lint/format pass. The older telemetry CI/PID investigation below belongs to its linked revision; it is not a current-head failure report. The connection-flow direction still needs human approval.
Earlier validation counts, review verdicts, CI status and captures below refer to their original revisions; older “current head” wording refers to those revisions. These focused local checks do not certify the whole suite.
Model: Claude Sonnet 5.5 and Claude Opus 5.5. Rebased onto current main with Claude Opus 5.5 on 2026-10-12.
Earlier verification and review status
Checked at ed5831a. No source changes or new commits were made during this follow-up.
Test Server 1 fails three assertions in ResourceTelemetry.test.ts (history length 101 instead of 102, backend process starts 2 instead of 3, and backend process count 1 instead of 2). Aggregate Check is also red. Lint and Build/Typecheck pass. These failures remain unresolved in CI.
Fresh focused execution on an exact-head source archive using existing dependencies: vp test run src/environment/staleWhileRevalidate.test.ts src/process/externalLauncher.test.ts src/environment/RemoteOpenTargets.test.ts src/environment/DirectEndpoints.test.ts src/ws.test.ts src/resourceTelemetry/ResourceTelemetry.test.ts from apps/server: 96 passed, 2 skipped across six suites. The telemetry suite separately passes 8/8 on comparison base 07cb902. The telemetry directory is byte-identical between base and head; no PR changes reach the failing test's telemetry imports.
A diagnostic preload that sets the test process PID to 4242 reproduces all three CI failures exactly, with the other five telemetry tests passing. The fixture also uses 4242 for its fake child, so the samples collide and the PID-keyed map merges them. This demonstrates an existing fixture failure mode; the CI log does not expose the worker PID, so it does not prove which PID ran there. No telemetry code or test expectations were changed in this connection-discovery PR. No CI rerun was attempted: upstream workflow rerun access was previously denied for this account.
CodeRabbit's update reports a review limit; it supplies no fresh review coverage. Its retained out-of-scope examples (desktop version handling, mobile configuration and AssetAccess) are absent from the current seven-file contribution. The older inline suggestions were already answered; no new inline finding was posted. Macroscope requires human approval for the default connection flow, cache freshness, background work and concurrent discovery.
The PR remains open and unmerged. The historical tests and review attribution below retain their original revisions and do not clear the current CI failure.
Problem
Every client connect builds the server config snapshot (loadServerConfig in apps/server/src/ws.ts). Building it runs editor discovery, then file-manager reveal discovery, then remote open target discovery (sshd and tailscale probes), then direct endpoint discovery, one after another, each with a 5 second timeout. On a loaded host the snapshot can wait up to 20 seconds on discovery alone, the client's whole connect budget. Editor discovery is cached for 60 seconds, but once that window ends the next connect waits on a fresh scan. File-manager and remote target discovery run on every connect. Fixes#14517.
Change
New makeStaleWhileRevalidate (apps/server/src/environment/staleWhileRevalidate.ts):
Until a value exists, callers wait on one shared scan. The scan runs on its own fiber in the service scope, so a caller's timeout or disconnect cannot cancel it. This keeps the behaviour #13917 added for editors and extends it to the other discoveries.
After the first success, callers get the last good value immediately. Once it is older than the TTL, one background refresh replaces it.
Only successes are stored. A failed first scan lets the next caller start over.
Refreshes are capped at 30 seconds, so a hung probe cannot pin a stale value forever. Closing the scope interrupts any scan.
Editor discovery, file-manager reveal discovery and remote open targets use it with a 60 second TTL. That is the existing editor TTL, so discovery runs no more often than today. It replaces the editor-only cache in ExternalLauncher.
loadServerConfig runs the editors-then-file-manager chain, remote target discovery and direct endpoint discovery concurrently. Direct endpoints are not cached.
Result: a cold first connect waits at most 10 seconds on discovery instead of 20. After the first success, connects do not wait on editor, file-manager or SSH target discovery at all. A newly installed editor shows up within one TTL, as before.
Scope and approval
Fixes triaged bug #14517. Server-only: no contract or client changes. The snapshot shape is unchanged.
Historical verification
staleWhileRevalidate.test.ts (6 tests):
it computes once, then answers from memory until the TTL lapses;
it serves the stale value while one background refresh replaces it;
one first scan is shared, and an interrupted caller does not cancel it;
a failed first scan is not cached;
a hung refresh is abandoned, so a later call can start another;
closing the owning scope interrupts a background refresh.
ws.test.ts "runs editor, remote open target and direct endpoint discovery side by side". Each discovery finishes only after the other two have started, so sequential discovery never resolves: forcing concurrency: 1 makes it time out.
externalLauncher.test.ts:
The editor cache test now checks that a call after expiry still returns the cached editors immediately, while a background rescan runs.
#13917's "keeps scanning after the caller is interrupted and shares that scan" passes unchanged. It fails if the previous inline helper is restored.
#13917's late-editor tests in ws.test.ts pass unchanged.
vp test run apps/server/src/environment/staleWhileRevalidate.test.ts apps/server/src/process/externalLauncher.test.ts apps/server/src/environment/RemoteOpenTargets.test.ts apps/server/src/environment/DirectEndpoints.test.ts apps/server/src/ws.test.ts on 37de6cbde6: 69 passed, 1 skipped. apps/server typecheck clean; lint and format clean on the changed files.
Not measured against a live loaded host. The 20 s and 10 s figures are sums of the existing 5 s timeouts.
Implemented and tested by Claude Sonnet 5.5 and Claude Opus 5.5 in Claude Code, running inside T3 Code. Reviewed by GPT-6 Astra; the rebased change was reviewed independently by GPT-6.1 Sol.
Macroscope's review found this PR approvable — Connection configuration now discovers capabilities concurrently and serves cached editor and SSH-target metadata during background refreshes. The effects are limited to latency and metadata freshness, without changing launch execution or access permissions.

Walkthrough
The server adds stale-while-revalidate caches for editor, file-manager reveal-kind, and remote-open-target discovery. Server config loading now runs editor, remote-target, and direct-endpoint discovery concurrently, with a five-second timeout for each probe.
Adds a scoped cache that shares initial scans and returns cached values while one background refresh runs after expiry. Refreshes time out after 30 seconds. Tests cover cached values, refresh behavior, interrupted discovery, timeout, and scope closure.
Uses 60-second stale-while-revalidate caches for remote-open targets, available editors, and file-manager reveal kind. The editor-cache test checks reuse before expiry and stale results during a background rescan.
Adds a resolver that concurrently runs editor, remote-target, and direct-endpoint discovery. It conditionally resolves file-manager reveal kind and returns the results for server config. Adds a test for concurrent discovery.

Merge Risk: Low · up to 70caf
A stalled first editor scan can leave editor discovery unavailable until the server restarts. Bound that scan and allow a later attempt to retry; the remaining risk is narrow.
Security Architecture Review
Security architecture risk:🔵 Low · up to 7b9e1
The changes are limited to host discovery and connection setup. Launch-time command checks remain separate from cached discovery, and direct connection endpoints remain live. Cached SSH names can outlast the conditions that produced them; end-to-end SSH destination identity controls were not verified.
Retained concerns
No architecture-level concerns identified.
Security review details
Security Blast Radius
inferred — The changed cache lifetime affects clients receiving configuration from the same constructed server services. Discovery uses server-owned filesystem, process and network capabilities, with one active scan per cache rather than one scan per caller. No caller-supplied destination or credential is added to these cache entries.
Trust Boundaries and Controls
observed — Credential-carrying direct HTTP routes remain outside the new cache. Their existing resolver filters addresses against the server's binding and private-network rules and probes configured Tailscale HTTPS routes before advertising them. Those controls are unchanged by the PR.
observed — The inspected remote-editor consumer builds a deep link from the selected hostname and workspace path. The URL builder encodes the hostname and path components and restricts schemes to supported editors. This establishes URL-construction behavior, not verification of the eventual SSH peer's identity.
Resilience and Maintainability Implications
observed — Only acquisition and scan startup are uninterruptible; waiting callers remain interruptible. Scan fibers are explicitly interruptible and owned by the constructing scope, preventing an individual timeout or disconnect from cancelling shared discovery while allowing scope closure to interrupt it. Background refreshes are capped at 30 seconds; initial scans are deliberately uncapped.
Hardening Proposals
proposed — Consider a maximum stale age or explicit invalidation on hostname or tailnet identity changes for remote SSH targets. This would bound obsolete destination advertisement during prolonged refresh failures; it is a hardening option, not an established vulnerability.

Explanation
The title "perf(server): connects no longer wait on editor and SSH target discovery" follows the conventional commit format and names the primary change. The changeset adds makeStaleWhileRevalidate and applies it to editor, file-manager reveal, and remote open-target discovery. It also runs discovery concurrently in loadServerConfig, which reduces connect wait time. The title covers the main user-visible effect, though it does not mention the concurrency change or the new cache helper.
Full details: Description check
Explanation
The description covers the required template sections. Problem and Change are complete and specific. Scope and approval links triaged issue #14517 and states the change is server-only. Verification lists focused tests, typecheck, and lint/format results, and it notes what was not measured. The description has problems that reduce its quality. The top-of-body 2026-10-23 note and the 'Earlier verification' section contain stale or conflicting status: a current-head CI failure in ResourceTelemetry.test.ts is reported as unresolved, and historical verification refers to different commits. The template also asks for the model and harness, which the description provides. The description is mostly complete, so the check passes, but the mixed revision history makes the current verification status hard to confirm.
Full details: Linked Issues check
Explanation
Directly linked issue [#14517] is closed and completed. It provides historical context only, so it does not add active coding requirements. The reviewed changes remain consistent with that context by caching discovery and starting independent discovery concurrently.
Full details: Out of Scope Changes check
Explanation
The reviewed changes are limited to server discovery code and its tests. The stale-while-revalidate helper, editor and file-manager caching, remote-target caching, concurrent config discovery, and focused tests support the historical scope of [#14517]. No unrelated desktop, mobile, or asset-path changes appear in the current seven-file contribution.

The server-config snapshot probed editors, the file manager, remote open
targets and direct endpoints on every connect, one after another, each
behind a five second timeout. Serve editors, the file manager and remote
open targets from one stale-while-revalidate helper and run all four side
by side, so a slow probe no longer delays the snapshot a client waits on
to connect.
The helper keeps the shared first scan from pingdotgg#13917: scans run in the
service scope, callers' timeouts and disconnects cannot cancel them, and
later callers join the running scan. Background refreshes are capped at
30 seconds.

Bound the initial editor discovery scan and clear it after timeout.
firstScan has no timeout, and every Scanning caller awaits the same Deferred. Editor discovery reaches withPathDirectoryListings, whose FileSystem.stat calls have no timeout. The existing interruption test demonstrates that a pending filesystem lookup survives the first caller’s interruption and is shared by the next caller.
The config timeout only returns its fallback. withLateEditorConfig waits on the cached discovery without that timeout, so it can remain blocked.
On first-scan timeout, reset the cache to Empty and complete current waiters with the cache-specific fallback ([] or undefined). Do not store that fallback as Ready; the next caller must be able to retry. The remote-target path has bounded listener and Tailscale probes, so this finding should not claim that remote-target discovery can hang indefinitely.

reproduced repeated ssh/tailscale discovery on three consecutive main reconnects. real server spans show editor discovery finishing before remote-target and direct-endpoint discovery begin. on the pr, cold discovery overlaps and warm reconnects skip ssh/tailscale probes. a reconnect after the 60-second expiry starts a background refresh while returning cached metadata. direct endpoint discovery still runs per config.
editor availability, files reveal kind, and the mDNS ssh target remained present. clicked open in files through both clients and checked successful server launch/RPC completion.
installed a real vs code distribution on PATH. a later reconnect showed vs code in the editor menu. the first expired-cache reconnect can retain the old list; background refresh does not immediately notify an existing subscription. this verifies eventual refresh, not a visible-within-one-ttl guarantee.

the reported 20-second loaded-host timeout and hung filesystem probes were not reproduced. live evidence proves discovery ordering and caching; it does not establish general latency gains on loaded hosts.
native electron, ios/android, macos/windows/wsl, relay/tunnel and multi-device paths were not exercised on this linux web setup.
tailscale is absent. unavailable-command fallback was exercised, but real tailscale networking and remote ssh editor launch were not.
the existing unbounded cold editor scan remains outside this verification. newly installed editors may need another reconnect after background refresh.

The telemetry suite separately passes 8/8 on comparison base 07cb902. The telemetry directory is byte-identical between base and head; no PR changes reach the failing test's telemetry imports.4242reproduces all three CI failures exactly, with the other five telemetry tests passing. The fixture also uses4242for its fake child, so the samples collide and the PID-keyed map merges them. This demonstrates an existing fixture failure mode; the CI log does not expose the worker PID, so it does not prove which PID ran there. No telemetry code or test expectations were changed in this connection-discovery PR. No CI rerun was attempted: upstream workflow rerun access was previously denied for this account.AssetAccess) are absent from the current seven-file contribution.
Problem
Every client connect builds the server config snapshot (
loadServerConfiginapps/server/src/ws.ts). Fixes #14517.Change
makeStaleWhileRevalidate(apps/server/src/environment/staleWhileRevalidate.ts):ExternalLauncher.loadServerConfigruns the editors-then-file-manager chain, remote target discovery and direct endpoint discovery concurrently. Direct endpoints are not cached.Result: a cold first connect waits at most 10 seconds on discovery instead of 20. After the first success, connects do not wait on editor, file-manager or SSH target discovery at all. A newly installed editor shows up within one TTL, as before.
Scope and approval
Fixes triaged bug #14517. Server-only: no contract or client changes. The snapshot shape is unchanged.
