Problem

T3CODE_TELEMETRY_ENABLED=false is the only way to stop product usage events and T3 Connect relay traces. It has to be in the server's environment before the server starts: for the desktop app that means a shell profile edit and a restart, and nothing in the app can do it. #4123 asks for an in-app control; on 2026-10-22 it was reopened because "the app still has no in-app way to turn telemetry off".

Change

  • Contracts: a telemetryEnabled server setting, default true, patchable like other server settings. A telemetrySetting capability lets clients hide the switch on older servers that would ignore it. observability.telemetryEnabledByEnvironment reports the variable when it is set.
  • Server: AnalyticsService uses the variable when set, otherwise the setting, read on every record and flush, so turning it off applies at once and discards events still waiting to be sent. Relay tracing reads the setting at startup, like the OTLP endpoints, through isRelayTracingEnabled(env, setting) in @t3tools/shared/otelEnvironment, so the precedence rule lives in one place.
  • Managed policy (feat: managed policy for organization-wide T3 Code configuration #27197): a policy with telemetry: false still turns everything off over the variable and the setting. The switch then shows off, is inert, and gives the organization's reason, like the variable lock.
  • Unreadable settings: if settings.json exists but cannot be read or parsed, the setting counts as off (server, startup reader, desktop), the same way the server already treats continueThreadsAfterServerUpdate: the file may hold an opt-out we can no longer read. A missing file still means on.
  • Desktop shell discovery (fix(desktop): discover shell environment without blocking startup #28556): a desktop launch still sends nothing until the login shell is read; a false (or unparseable) T3CODE_TELEMETRY_ENABLED found there turns it off and Settings shows the switch locked on its next load. A true found that late does not override the setting, since Settings already showed the setting as deciding.
  • Desktop: the renderer's relay tracing policy (getRelayTelemetryEnabled) also reads the local server's setting when the app starts.
  • CLI: t3 telemetry on|off|status [--base-dir] writes settings.json the way t3 theme does, and a running server picks it up through its file watcher. The read-and-retry-write helpers move from cli/theme.ts to cli/settingsFile.ts so both commands share them; t3 theme behaves and reports errors as before.
  • Web: a Product usage data switch in Settings → About, next to the privacy policy, scoped per environment like other server settings and findable in settings search. Where the variable decides, the switch shows the variable's value, is disabled, and says Set by T3CODE_TELEMETRY_ENABLED=… on <environment>.
  • Docs: docs/user/telemetry.md.

Scope and approval

No prior approval. I believe this is a focused configuration option for an established capability: turning telemetry off already exists through T3CODE_TELEMETRY_ENABLED, and this exposes the same switch as a setting. It controls exactly what the variable controls (server product events, server relay traces, desktop window relay traces), the default stays on, and nothing new is collected.

Out of scope: the default-on and consent questions in #4123, relay traces from the web app in a plain browser (the variable does not cover them either), mobile crash reports (they have their own switch), and a mobile UI for this setting.

Verification

  • apps/server: vp test run src/telemetry/AnalyticsService.test.ts src/cli/telemetry.test.ts src/cli/theme.test.ts src/cli/config.test.ts src/cloud/publicConfig.test.ts: 38 pass. New: the setting turns usage events off while the variable is unset; the variable overrides the setting; turning the setting off discards waiting events; t3 telemetry off/on/status round trip keeping unknown keys; the shell-variable note; relay config with the setting off. src/serverSettings.test.ts and src/environment/ServerEnvironment.test.ts: 54 pass.
  • packages/shared: src/otelEnvironment.test.ts and src/serverSettings.test.ts: 73 pass, including the precedence rule and the startup reader.
  • apps/desktop: src/ipc/methods/window.test.ts: 8 pass, including the renderer policy following the setting unless the host variable is set.
  • apps/web: settingsSearch.test.ts and SettingsPanels.logic.test.ts: 25 pass.
  • tsc --noEmit for contracts, shared, server, web, and desktop; vp lint and vp fmt --check on the changed files.
  • Manual, web: a server from this branch on a throwaway home, started without the variable (the dev runner always sets it to false) and with T3CODE_POSTHOG_HOST pointed at a closed local port. Turning the switch off wrote "telemetryEnabled": false to settings.json. With the page open, t3 telemetry on --base-dir <home> flipped the switch back on without a reload. Under the dev runner, the switch is locked and shows the variable's false.
Before After
Before: About page without the switch After: Product usage data switch on
After: switch turned off After: locked by T3CODE_TELEMETRY_ENABLED=false

Not checked: a packaged desktop build (covered by the unit test only); a Windows desktop with a WSL-only backend, where the window's relay tracing reads the Windows-side settings.json; actual relay traffic, since the test server was not signed in to T3 Connect; mobile.

Walkthrough

The pull request adds a persisted telemetry setting with an environment-variable override. It adds CLI and web controls, updates desktop and server telemetry enforcement, and reports setting support and overrides to connected clients. Usage events and relay tracing have different update timing.

Changes: Telemetry settings and enforcement

Layer / File(s) Summary
Telemetry setting and configuration contract
packages/contracts/src/settings.ts, packages/contracts/src/server.ts, packages/shared/src/serverSettings.ts, packages/shared/src/serverSettings.test.ts, apps/server/src/cli/config.ts, apps/server/src/cli/config.test.ts, apps/server/src/config.ts, apps/server/src/serverSettings.ts, apps/server/src/serverSettings.test.ts, apps/desktop/src/app/DesktopObservability.ts, apps/desktop/src/app/DesktopObservability.test.ts
Server settings add telemetryEnabled, which defaults to true, and support patches to that field. Persisted settings parsing includes the value and shared defaults. Decode failures disable telemetry. Server configuration carries the persisted value and includes the environment override only when it is defined. Desktop settings parsing uses the shared defaults and disables telemetry on read or parse failures.
CLI telemetry commands and settings updates
apps/server/src/cli/settingsFile.ts, apps/server/src/cli/telemetry.ts, apps/server/src/cli/telemetry.test.ts, apps/server/src/binCli.ts, apps/server/src/cli/theme.ts
The CLI registers telemetry on, off, and status. Shared settings-file helpers handle reads and writes, and the theme command delegates its settings updates to those helpers.
Setting-aware telemetry enforcement
packages/shared/src/otelEnvironment.ts, packages/shared/src/otelEnvironment.test.ts, apps/server/src/telemetry/AnalyticsService.ts, apps/server/src/telemetry/AnalyticsService.test.ts, apps/server/src/cloud/*, apps/server/src/environment/ServerEnvironment.ts, apps/server/src/server.ts, apps/server/src/ws.ts, apps/desktop/src/ipc/*
Analytics and relay tracing use the persisted setting when the environment override is unset. The environment value takes precedence. Desktop IPC captures the persisted setting for its relay-telemetry handler.
Web settings and capability reporting
packages/contracts/src/environment.ts, apps/server/src/environment/ServerEnvironment.ts, apps/server/src/ws.ts, apps/web/src/components/settings/*, docs/user/telemetry.md
The server advertises telemetry-setting support and reports an environment override when defined. The About panel conditionally displays the setting and its environment overrides. Documentation describes the UI and CLI controls and their update timing.

Turning telemetry off and back on within seconds, or within a retry backoff window, can still send events recorded before the opt-out. This is a narrow privacy-control gap and should be fixed, but it is not blocking.

Explanation

The description follows the repository template closely. It has the Problem, Change, Scope and approval, and Verification sections, and each is substantively filled in. The Problem section explains the missing in-app control and links to #4123. The Change section lists the contracts, server, managed policy, unreadable-settings handling, desktop shell discovery, desktop, CLI, web, and docs changes. The Scope and approval section states that no prior approval exists and argues the change is a focused configuration option for an established capability, with out-of-scope items named. The Verification section lists focused test commands and their pass counts, type checks, lint and format checks, a manual web test, a before/after image table, and items not checked. The author also names the model and harness used, as the template asks. Remaining gaps are minor. The Scope section relies on the author's judgment rather than a linked maintainer approval, and the template says that a focused configuration change needs an explanation of what already exists, which the author gives. The image links point to a fork's branch, so reviewers must confirm they resolve. The description is mostly complete, so the check passes.

🔒 Security & Privacy | 🟠 Major | 🏗️ Heavy lift

Use the WSL backend’s effective telemetry setting for the desktop relay gate.

In a Windows WSL-only setup, readPersistedObservabilitySettings reads the Windows serverSettingsPath, while the WSL backend reads its own $HOME/.t3/userdata/settings.json. Therefore, WSL-side Settings or t3 telemetry off can leave the Windows value enabled. After restart, resolveRelayTracingConfig() can still create the relay exporter. A WSL-only T3CODE_TELEMETRY_ENABLED value does not override the Windows desktop process.

Make this startup gate use the selected backend’s effective telemetry value, including its environment override, instead of the Windows settings file.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Treat unreadable settings as disabled.

Effect.option converts every readFileString error to None. An unreadable existing settings.json therefore selects NO_PERSISTED_SERVER_OBSERVABILITY_SETTINGS, which sets telemetryEnabled to true. Desktop passes that value to the renderer, so relay tracing remains enabled when no environment override is set.

Handle only NotFound as an absent file. Map other read errors to the existing fail-closed parser path.

@coderabbitai thanks, on the three notes from the last review:

  • Unreadable settings.json on desktop (DesktopObservability.ts): fixed in cc2949e. Only NotFound means nothing was saved; any other read error now falls back to telemetry off, matching the server. New test in DesktopObservability.test.ts covers both cases.
  • Redundant comment in telemetry.test.ts: removed in cc2949e.
  • WSL backend and the desktop relay gate (DesktopIpcHandlers.ts): leaving this out of this PR. The desktop window's relay tracing is decided in the Windows process at startup, and T3CODE_TELEMETRY_ENABLED has the same reach today: a value set inside WSL does not reach the Windows desktop process either. Reading the WSL backend's effective value would need new desktop-to-backend plumbing before the window starts. The PR description lists this under "Not checked".

@inayayousfi Thanks for the updates.

  • Unreadable settings: The reader now treats only NotFound as no saved settings. Other read errors disable telemetry. The new test covers both cases. I checked the source but did not run the tests.
  • Redundant comment: Thanks for removing it.
  • WSL relay tracing: Understood. The desktop handler captures the local persisted setting at startup. I accept leaving backend-to-desktop coordination outside this PR. WSL-only behavior remains unverified.

Would you like a follow-up issue for passing the WSL backend’s effective telemetry value to the Windows desktop relay gate?

## A note from Theo

I like ambitious ideas, simple systems, and software that feels obvious. Do not preserve complexity just because it already exists. Do not introduce machinery because it looks architecturally impressive. Understand the real constraint, then fight for the smallest model that makes the correct behavior unsurprising.

Verified in a real dev environment

verified as-is at cc2949eda905cb542cef04f439b87c915ce9dc4c on this linux boat vm. no source changes or pushes.

  • reproduced the missing about-page switch on github/main (8b74a69019) in a separate worktree after vp i.
  • installed the exact pr head and ran one background dev server at a time, with isolated state. playwright used the repo dependency and /usr/bin/google-chrome.
  • created a project pointing at the real repository through the app, selected codex gpt-6.1-sol, and completed real web-client turns with telemetry on and off. no replay provider or seeded data.
  • clicked product usage data off: persisted telemetryEnabled: false. the provider still completed normally. a local http collector recorded the server's actual analytics requests; it received turn events while on and none during the off turn or the subsequent restart. this observes emitted requests, not production ingestion.
  • t3 telemetry status reported off; t3 telemetry on updated the already-open switch without reloading. off survived a server restart. t3 theme clear preserved the opt-out. settings search found product usage data.
  • tested both environment overrides. true locked the switch on and resumed analytics despite the saved false value; false locked it off and suppressed analytics. both displayed the matching explanation.
  • 147 focused existing tests passed through blacksmith-check: analytics, telemetry/theme cli, server settings, relay configuration, shared settings and environment precedence. existing head ci reports 33 successful checks.

editable-switch runs removed only the dev runner's injected T3CODE_TELEMETRY_ENABLED=false from the server child environment via a temporary node preload outside the checkout. explicit override runs used the normal runner. no application source was modified.

Rebased onto main (8760d06) to clear a conflict with #28556 in AnalyticsService.ts. Behavior there now combines both:

  • A desktop launch still sends no usage events while login-shell discovery is pending, and a T3CODE_TELEMETRY_ENABLED found in the login shell still decides once discovery finishes.
  • If the shell sets no variable, the telemetryEnabled setting decides (before this PR that case meant on).
  • A false in the launch environment still wins outright.

#28556's test passes unchanged; 7f0bdc7 adds one for the shell-without-variable case. The rest of the PR is the same as the verified cc2949e.

Clear queued telemetry on opt-out.

flushWhenDue runs every 10 seconds, and retries can defer a failed batch by 2–300 seconds. If the user turns telemetry off and on before the next check, flush sees it enabled and can send events recorded before the opt-out. Subscribe to ServerSettingsService.subscribeChanges and clear both bufferRef and deliveryRef.failedBatch when telemetryEnabled changes to false.

This is a narrow privacy-control gap, not a major privacy breach: the events were recorded while telemetry was enabled, and the user re-enabled telemetry before delivery.

@coderabbitai on the follow-up about clearing queued telemetry on opt-out: fixed in 2508a87. AnalyticsService now subscribes to ServerSettingsService.subscribeChanges and clears bufferRef and the retry batch as soon as a change turns telemetry off (the variable still wins when set). It uses each change's own telemetryEnabled value, since telemetry may already be back on when the change is handled, and it takes the flush lock so a batch in flight cannot be kept for retry. New test: record, turn the setting off and on before any flush, and the earlier event is not sent (it is sent without the fix).

@inayayousfi Thanks. I inspected 2508a87b44. The change addresses the queued-event concern:

  • The subscriber uses each change’s telemetryEnabled value, so a later opt-in does not hide the earlier opt-out.
  • discardQueued clears buffered events and the failed retry batch under flushLock.
  • The environment-variable override still takes precedence.
  • The new regression test covers an off/on transition before any flush and checks that the earlier event is not sent.

I checked the source and test, but did not run the test.

…telemetry`

T3CODE_TELEMETRY_ENABLED was the only way to stop product usage events
and T3 Connect connection traces. A `telemetryEnabled` server setting now
does the same, from Settings → About or `t3 telemetry on|off|status`. The
variable still wins when set, and Settings shows when it decides. The
default stays on.
…switch exact

Turning the setting off during a flush no longer lets the remaining
batches go out, since the setting is now checked before each batch.
When the variable decides on every selected environment, the switch no
longer turns mixed because of differing saved values it does not use.
…be parsed

A broken settings file made the server fall back to defaults, where
telemetry is on, so an opt-out saved in that file was lost. Like
`continueThreadsAfterServerUpdate`, the setting now falls back to off,
both for usage events and for relay tracing read at startup.
Only a missing file means nothing was saved. Any other read failure
now falls back to telemetry off, like the server does, so an opt-out
in a file the desktop app cannot read still holds.
…very

Desktop launches still wait for the login shell before sending usage
events. Once discovery finishes, a shell that sets no
T3CODE_TELEMETRY_ENABLED leaves the decision to the setting.
…ngs sees it

Desktop shell discovery sets T3CODE_TELEMETRY_ENABLED after clients
were told the setting decides, so a shell `true` could keep usage
events flowing after the switch was turned off. A late shell value now
only opts out, and the config snapshot reports that opt-out from the
live environment, so Settings locks the switch on the next load.
…ed off

The queue was only cleared by the next flush, which runs every 10
seconds or later during retry backoff. Turning telemetry off and back
on before then let events recorded before the opt-out go out. The
service now clears the queue when a settings change turns it off.
…back on

The opt-out handler waits for the flush lock before discarding, and the
running flush only checked whether telemetry was on before each batch.
Turning telemetry off and on during a send let the remaining batches
go out. Opt-outs are now counted as they land, and a flush stops as
soon as the count changes.
… telemetry off

A policy with `telemetry: false` stops usage events and relay traces
whatever the setting says, so the switch now shows off, is inert, and
gives the organization's reason, the way the variable already locks it.

Rebased onto main (d897d3f) to clear conflicts with #27197 (managed policy). Telemetry is now decided in this order, highest first:

  1. A managed policy with telemetry: false turns it off (usage events, server relay traces, desktop window relay traces), as feat: managed policy for organization-wide T3 Code configuration #27197 does.
  2. T3CODE_TELEMETRY_ENABLED, including the desktop login-shell rules from fix(desktop): discover shell environment without blocking startup #28556.
  3. The telemetryEnabled setting.

relayLayer keeps #27197's optional tracingConfig and computes it from the setting when none is passed; the desktop installRelayTelemetryEnabled takes the setting read at startup. a741dcf locks the Settings switch off with the organization's reason where a policy turns telemetry off. #27197's policy tests pass unchanged apart from passing the policy through the analytics test helper's options.

`relayLayer` resolved a config whenever `tracingConfig` was null or
missing, so a caller could not pass null to turn tracing off. It now
resolves one only when the argument is omitted. Also shortens a test
helper comment that the repository lint rule flagged.
