perf(server): replay stored events about twice as fast - #26719
Replaying stored orchestration events (readAgentEvents / readApplicationEvents) is slow for large threads: it powers projection rebuilds, EventSink catch-up, thread and shell resume, and command idempotency reads. Each row was validated twice (once from JSON, then the already-decoded event again as an OrchestrationV2StoredEvent), row JSON went through a Schema.fromJsonString(Unknown) wrapper, every row opened a named span that the always-on local file tracer wrote to the trace file (one large-thread replay wrote ~2 MB / 5.7k spans), and each page query waited until the previous page finished decoding.
Fix
All in apps/server/src/persistence/OrchestrationEventStore.ts:
Decode each event once; validate only the { sequence, commandId } header with the same field schemas (OrchestrationV2StoredEvent.mapFields without event).
Parse row JSON with JSON.parse; non-string or malformed input falls back to the existing schema decoder, so errors keep the exact SchemaError.
rowToV2StoredEvent / rowToProjectEvent use Effect.fnUntraced (per-row work; the stream owns the span).
Install the unknown-event-type filter only when skipUnknownEventTypes is set.
Stream.bufferArray({ capacity: 1 }) after Stream.paginate: the next page runs on the reader worker while the current page decodes (one page of read-ahead).
No wire, schema, or output change.
Measurements
Harness: a script outside the repo imports the real ProjectionStore / EventStore layers over NodeSqliteClient.layer({ readerWorker: true }) on a migrated copy of a real database (27.6k events, 310 threads), with the production local file tracer installed as Observability.ts does. It times Stream.runCount(eventStore.read({ threadId })) (12 iterations, first 2 dropped, median) and counts allocated bytes as summed heap growth between GCs (v8.GCProfiler). Base (origin/main) and new runs are interleaved, 4 rounds each, on the same machine (macOS, Node 24.18, other load present).

Process CPU per replay (main + reader worker) drops 237 → 137 ms; the read-ahead overlaps worker time rather than removing it. What limits the new number: schema decoding of OrchestrationV2DomainEventJson itself (≈45% of main-thread time, including DateTimeUtcFromString), JSON.parse of payloads (≈15%), and the reader worker's page queries (~12 ms per replay).

Validation
vp run check:changed: format, lint, knip, typecheck, tests all pass.
vp test run on OrchestrationEventStore.test.ts, OrchestrationEventStore.sequence.test.ts, ProjectionRecovery, TurnItemCompaction, FoundationPersistence, ProjectionStore, ThreadStream, boundedSnapshotTransport, LiveStreamBudget, EffectWorker, Orchestrator.control-reads, ws.test.ts, runtimeLayer.test.ts: all pass.
Differential harness (old vs new module on the same database copy): readAgentEvents (all, skipUnknownEventTypes, per-thread with afterSequence/limit) and readApplicationEvents (with and without skip) return deep-equal events. Nine corrupted-row variants (bad payload JSON, bad metadata JSON, unknown event type, invalid payload, null metadata, wrong metadata type, blank command_id, BLOB payload, bad project payload) produce identical exits (same PersistenceDecodeError / SchemaError cause) and the same emitted prefix before the failure.
Not checked: replays on Windows/Linux file systems, and databases larger than the 27.6k-event copy.

Replaying stored events validated every event twice (once from JSON, then
again as a stored event), parsed row JSON through a schema wrapper, traced
one span per replayed row into the server trace file, and waited for each
page query before decoding it.
Decode each event once and check only the sequence/commandId header, use
JSON.parse with the schema decoder as the error fallback, drop the per-row
span, and read the next page on the reader while the current one decodes.

Walkthrough
OrchestrationEventStore adds direct JSON parsing for string payloads and separately decodes stored-event headers. Replay streams buffer pages, add tracing spans, and filter unknown event types only when skipUnknownEventTypes is enabled.
Row decoders parse JSON strings directly and retain schema decoding as a fallback. V2 stored-event headers are decoded separately from the event.

The row spans are removed, but readAgentEvents and catchUpApplicationEvents have no enclosing replay span. Traces cannot isolate replay decoding time from the caller’s work. Add one span per replay operation instead of per row.
As per path instructions: “This does not exempt the enclosing operation from having a useful span.”

Addressed the span nitpick in b9291c2: readAgentEvents and readApplicationEvents each end in one Stream.withSpan (OrchestrationEventStore.readAgentEvents / .readApplicationEvents), so replay still has an enclosing span without a span per row. The span covers the stream's lifetime, so it includes consumer time, not only decode time. Per-row decode stays untraced because tracing each replayed event was part of the cost being removed.
@juliusmarminge ready for review. Event replay (readAgentEvents / readApplicationEvents) validated each event twice and traced every row. It now validates once, parses row JSON directly (the schema decoder still handles malformed input, so errors are identical), and reads the next page while the current one decodes. On a real 5,744-event thread: 178 ms to 80 ms and 228 MB to 118 MB with the always-on file tracer. Without tracing the gain is about 156 ms to 79 ms (roughly 2.0x), and total CPU across the main and reader threads drops less (237 to 137 ms), because the read-ahead overlaps work rather than removing it. Old-vs-new comparison on a 27.6k-event database copy, including 9 corrupted rows, matched on outputs, errors and events emitted before a failure. CI workflows on this fork PR show action_required, so they are waiting on a maintainer to approve the run. CodeRabbit's span nitpick is addressed in b9291c2; Macroscope approved.
