fix(projects): group non-Git copies across environments explicitly - #23531
A non-Git project whose repositories live in child directories cannot use T3 Code's existing cross-environment project grouping. Its repositoryIdentity is null, so the same registered folder appears once per environment. SDK and SpacetimeDB folders replicated to three environments each therefore appear as six projects instead of two logical projects with three checkout targets each.
Related report: #22663 (converted to a discussion). This PR uses explicit identity assignment rather than matching directory names or paths.
Change
Add an optional groupingIdentity, a lowercase UUID v4 stored with each physical project's metadata and application events. Git repository identity retains precedence; projects without an explicit identity keep the existing physical grouping fallback, and Separate mode stays separate.
Carry the metadata through project create/update, persistence, shell snapshots, RPC/HTTP, and the existing MCP project tools. Null clears it; omission preserves it.
Add t3 project add <root> --grouping-identity <uuid> for both new registrations and existing roots, plus t3 project grouping <root> [--identity <uuid> | --clear] and JSON t3 project list for inspection. Repeated assignment preserves physical IDs, titles, paths, and threads.
Use the shared logical grouping policy in mobile's environment matching as well as the existing web/desktop and mobile grouping consumers. Same-named unrelated directories are not an identity signal.
No group directory is initialized as a Git repository, and RepositoryIdentityResolver remains Git-derived. The contract, server, CLI/MCP, shared client behavior, regression tests, and user documentation address the same grouping failure. Private fleet-manager integration is outside this public PR; it can call the supported CLI with operator-selected UUIDs and approved machine/path mappings.
Scope and approval
This is submitted under CONTRIBUTING.md's focused configuration option for an established capability: T3 Code already combines physical projects across environments and offers repository, repository-path, and separate grouping modes. This option supplies an explicit grouping key for roots that cannot have a Git repository identity. It adds no automatic name/path merging and does not change grouping defaults. No upstream maintainer approval is claimed from the related report.
Verification
Rebased on upstream main at 6328c8472 and verified on macOS with Node 24.14.0 and the current dependency lockfile. Grouping uses migration 77, after upstream's linked-environment migrations 70–72, active-turn indexes at 73, attachment search cleanup at 74, subagent delivery state at 75, and project pin/archive metadata at 76. Tests cover direct upgrades from migration 76 and published preview databases, retaining existing project data, pin/archive timestamps, and migration history.
vp run check:changed upstream/main
Format, changed-file lint, both knip passes, generated GraphQL checks, and all 1,630 tests across 22 selected files pass, including the exact context-budget test, migration upgrades, MCP eval-grader tests, and the full mobile React Compiler coverage file. The additional targeted web compiler case also passes. The mobile assertion verifies that the canonical host-environment resolver stays cached alongside model options. The rebase preserves upstream's cached “No project” availability and connection-readiness checks alongside canonical group matching and rejection of unrelated hosts. Upstream's new mobile draft-lifecycle test now assigns an explicit shared UUID to its two non-Git copies, instead of relying on a matching basename; all three tests in that file pass, including draft retention when switching hosts and reopening. The target copy has a distinct project ID and workspace path, so the handoff assertion detects retaining the source ID or starting its status stream.
All 35 affected-package/dependent typechecks pass. The rebase preserves upstream's project pin/archive metadata in the contracts, project tools, grouping inputs, and persistence. No repository-wide test or typecheck command was used. The migration-76-to-77 regression preserves existing project data, pin/archive timestamps, and the migration ledger, supports assigning the grouping key, and verifies a second run is a no-op. MCP tool context is 47,536 bytes, below upstream's 47,538-byte budget. GitHub CI passed on c5a6b0e7a, including lint, all eight server test shards, shared tests, web tests, build/typecheck, release smoke, and the final aggregate Check (run). Hosted Agent Context Budget and the native fingerprint check also passed. Preview deployments were skipped; the duplicate fingerprint run was cancelled. CodeRabbit completed review with no actionable findings and confirmed automatic reviews are resumed.
Focused tests cover six physical projects across three environments becoming two groups; distinct UUIDs and unrelated same-name directories staying separate; Separate mode and per-project overrides; Git precedence during enrichment; clearing without stale metadata resurrection; CLI updates preserving physical IDs and existing threads; and consistent duplicate-aware environment routing in shared web/mobile logic. The routing regressions failed before their fixes. Tests also cover rejecting unrelated environment switches. Native mobile and packaged Electron were not launched.
Four synthetic project cases in evals/mcp-tool-use/cases/projects.ndjson cover reuse of an existing lowercase grouping UUID across environments, Git identity precedence, clearing the key, and title-only creation effects. Both Claude and Codex dry runs build the four grouping requests and upstream's archive-project request from this checkout's real schemas. The archive case and the four existing grouping cases were preserved exactly during conflict resolution. The update and clear cases restrict top-level arguments. The Git-precedence case requires the correct direction and an explanation that the projects cannot be merged this way. The title-only preview rejects shell Git initialization and requires affirmative Git-initialization, scaffold, and commit disclosure, rejecting initialization denials. Negation checks stay within sentence boundaries, with positive examples distinguishing a safe preview from post-approval creation. Two existing grader tests were extended and failed before these fixes. Offline regression traces reject extra metadata fields, shell initialization, and negated disclosures that the prior cases accepted. Seven additional incorrect explanations reproduced the latest findings before the expectation changes and are rejected afterwards, alongside passing active/passive disclosures and safe pre-approval previews. These are grader checks, not model results. A live Sonnet baseline attempt stopped because ANTHROPIC_API_KEY is unavailable; the Codex eval proxy is also unconfigured. Before/after model comparisons and full per-model eval runs remain pending. No live model pass or failure against the old text is claimed.
Independent Linux runtime verification
Maria reported runtime verification of the preceding head 7b82a2b5a against main 955e2bfbb5, using the real web client and real Codex turns. The report covers grouping through the live CLI, switching drafts in both directions between two isolated server environments, selected physical project IDs and workspaces, clearing/restoring identities, Git precedence, Separate mode, unrelated-folder rejection, and persistence across a dev-server restart. It includes before/after captures and a cross-environment recording. This is independently reported evidence on that earlier head, not a runtime pass on the current rebased head.
Both servers ran with separate state and ports on one Linux VM. Native clients, other operating systems/providers, relay, and physically separate machines were not verified. These runtime turns do not replace the pending live model eval comparisons described above.
Browser evidence (captured before this rebase)
Three disposable local servers represent separate environments; the Windows host runs all three fixtures. Project roots were registered and updated through t3 project add, not database writes. With identities cleared, Settings showed three SDK and three SpacetimeDB rows. Assigning the same SDK UUID on all three and a different shared SpacetimeDB UUID reduced them to one row each. Opening SDK still listed all three environment-specific checkouts. The new-thread project picker showed one SDK entry, and its Run context menu offered all three environments. The additional Git project stayed grouped as before.
Before identity assignment (reproduces the previous behavior):
After explicit identity assignment:
SDK retains all three physical checkouts:
Native mobile and packaged Electron were not launched; their shared grouping logic and mobile environment selection were covered by focused tests and typechecks. Installed clients/servers were not updated or restarted, and live databases were not modified. Rollout requires updating the server/CLI and clients before assigning identities; servers apply migration 77 on startup.
Macroscope's review found this PR requires human approval — This PR introduces opt-in non-Git project grouping across persistent storage, event/API contracts, CLI/MCP tooling, shared client grouping, and mobile environment selection. Its cross-cutting runtime and migration surface, along with identified edge-case risks, warrants human review.

Walkthrough
Projects now support optional grouping identities for non-Git copies. The identity passes through contracts, server storage, client operations, and CLI and agent-tool paths. Runtime grouping and mobile environment selection use resolved project groups.
Changes: Project Grouping Identity
Layer / File(s)
Summary
Grouping identity contract and propagation packages/contracts/..., packages/client-runtime/src/operations/commands.ts, apps/server/src/orchestration-v2/ProjectCommands.ts
Project contracts and events accept an optional nullable UUID v4 grouping identity. Client mutations and server commands pass it through, with omitted fields distinct from null on updates.
Persistence and project service apps/server/src/persistence/Migrations/..., apps/server/src/persistence/Migrations.ts, apps/server/src/orchestration-v2/ProjectStore.ts, apps/server/src/project/..., apps/server/src/persistence/*.test.ts, apps/server/src/project/ProjectService.test.ts, apps/server/src/orchestration-v2/*.test.ts, packages/client-runtime/src/state/shellReducer.test.ts
Migration 77 adds a nullable grouping_identity column. Project storage and service results include the field; updates preserve it when omitted and apply supplied values, including null.
The CLI supports setting an identity during add, listing projects, and querying, setting, or clearing an identity. Tests cover validation and updates to existing registrations. Documentation describes the commands and grouping behavior.
Project agent tools and evaluations apps/server/src/mcp/toolkits/project/*, apps/server/src/provider/agentContextBudget.json, evals/mcp-tool-use/*
Project tool descriptions and request handling specify identity update behavior and project creation details. Evaluations cover grouping updates, tool disclosures, and argument allowlists.
Logical keys use explicit identities when repository grouping does not apply. Group resolution and web environment selection use group membership; tests cover grouping modes, duplicate records, and cleared identities.
Mobile task environment selection apps/mobile/src/features/threads/new-task-project-selection.ts, apps/mobile/src/features/threads/new-task-project-selection.test.ts, apps/mobile/src/features/threads/new-task-flow-provider.tsx, apps/mobile/src/features/threads/new-task-flow-provider.test.tsx, apps/mobile/src/reactCompilerCoverage.test.ts
Mobile environment choices and project matching use resolved groups. If no project matches, selection returns false without changing flow state. Scratch-draft environment choices remain based on connected environments with scratch roots.
No actionable merge-blocking issue was established in the reviewed changes.

Full details: Description check
Explanation
The description follows the required template sections (Problem, Change, Scope and approval, Verification) and fills each one with specific content. Problem: non-Git projects in child directories cannot use cross-environment grouping because repositoryIdentity is null, so replicated folders appear once per environment. Change: an optional lowercase UUID v4 groupingIdentity is stored with physical project metadata and events, carried through create/update, persistence, shell snapshots, RPC/HTTP, and MCP tools, and exposed by new CLI commands. Scope and approval: the author submits it under the focused configuration option for an established capability and states that no upstream maintainer approval is claimed. Verification: the author lists the commands run, test counts, the migration 76-to-77 regression, CI results on a specific commit, a separate Linux runtime report, and browser screenshots. Remaining gaps: the Verification section mixes evidence from several heads (7b82a2b, 6056e04, c5a6b0e, 26d2436), so it is hard to tell which head each result covers. The Scope section relies on a configuration-option exemption without a linked triaged issue or maintainer approval comment, which the template asks for. The template's conventional commit title guidance is not clearly applied, and the PR description includes a long, dense Verification section with many details that are hard to verify. The description is substantively complete and passes the check overall.

A failed-jobs rerun was attempted, but GitHub requires repository admin rights. This needs a maintainer rerun or an upstream action repair; no project-grouping code ran in the failed step. The local check:changed upstream/main run passed all stages, including 170 tests and 29 affected-package/dependent typechecks. The other five workflows remain awaiting maintainer approval.
Use the duplicate-aware key map for environment routing.
For a newest record with repositoryIdentity: null and groupingIdentity: G, this hook derives G. The shared grouping code can derive R from an older duplicate with repositoryIdentity: R. The hook then omits the R environment. The web picker and automatic environment balancing can be lost.
Use buildPhysicalToLogicalProjectKeyMap for the active project and each candidate.

Use collection-aware identities for mobile new-task matching.
resolveEnvironmentProjectMatch and resolveNewTaskEnvironments compare direct per-record keys. If the newest record has repositoryIdentity: null and groupingIdentity: G, while an older duplicate has repository identity R, buildProjectGroups assigns the physical project the R key. The mobile functions still derive G, so the matching R environment can be omitted. selectEnvironment then returns false and leaves the selected environment unchanged.
Integrate this consumer with buildProjectGroups or an equivalent collection-aware adapter. The pending-project fallback does not fix normal grouped-project matching.
Pass input.projects as allProjects from resolveNewTaskEnvironmentProject, and use the same key map when filtering candidates in resolveNewTaskEnvironments.

Carry nullable groupingIdentity through the pending-task queue.
Project.groupingIdentity accepts null. If the queued schema uses Schema.optional(Schema.String) and the enqueue condition checks only !== undefined, explicit null is forwarded and rejected by the queued-message codec. Use Schema.optional(Schema.NullOr(Schema.String)), add null to the queued type, and preserve the value on the placeholder.

Addressed all three outside-diff findings from this review in 6056e04d9:
Web environment routing and mobile matching/candidate selection now share resolveProjectGroup. It resolves the physical record through buildProjectGroups, retaining inherited Git identity from duplicates while using the newest saved metadata, and returns the winning physical records. A per-record key is used only when the selected project is absent from the collection. Regression coverage includes Git enrichment and a cleared explicit identity.
Mobile queued-task creation now stores optional nullable ProjectGroupingIdentity, and the pending-project placeholder restores it. The existing queue had no grouping field, so the reproduced defect was dropped metadata rather than the hypothetical String-only codec rejecting null. New round-trip tests verify both UUID and null; the mobile routing regression verifies the full collection is used.
The three new regression cases failed before the fixes. After rebasing onto upstream main at 6e7921174, check:changed upstream/main passes all stages, including 213 tests across 18 files and 30 affected-package/dependent typechecks.
Give the matched project a different ID in this fixture.
setup() gives the source and target projects ID b, and the environment-switch assertion expects projectId: "b". If matching succeeds but draft retargeting keeps the source project ID, this test still passes. A distinct target ID makes the provider-level handoff observable.

Addressed the fixture nitpick in 7b82a2b5a. The source is project b at /b; the matching copy is project copy at /copy, sharing the explicit grouping UUID. The existing lifecycle test now asserts the target project ID in the retained draft and the target workspace's status stream, so keeping the source ID cannot pass.

baseline: installed and ran github/main (955e2bfbb5) in a separate worktree. registered two non-git parent folders containing real child git repositories through the app and completed Codex gpt-6.1-sol turns. the picker showed separate entries; t3 project grouping was unavailable.
pr: migrated the same isolated app-created data and assigned a shared uuid through the live CLI. the picker combined the copies while retaining physical ids, titles, paths and conversations. parent folders remained non-git.
cross-environment routing: paired a second isolated t3 serve environment through settings, registered its copy through the app, and assigned the shared uuid. the draft machine picker offered both environments. switched in both directions and completed real Codex gpt-6.1-sol turns. project tools and pwd returned the selected physical project id and workspace. one web dev server ran alongside the standalone environment server.
reverse and nearby behavior: a Codex turn cleared the remote identity with t3_project_update, removing the cross-environment choice. restoring the uuid restored it. Separate mode split the copies. an unrelated same-named folder stayed separate. a git project assigned the same uuid still grouped by git identity. invalid uuids were rejected. repeated assignment preserved physical records; renaming without an identity field preserved the identity. restarting the dev server retained grouping and conversations.

Problem
A non-Git project whose repositories live in child directories cannot use T3 Code's existing cross-environment project grouping. Its
repositoryIdentityis null, so the same registered folder appears once per environment. SDK and SpacetimeDB folders replicated to three environments each therefore appear as six projects instead of two logical projects with three checkout targets each.Related report: #22663 (converted to a discussion). This PR uses explicit identity assignment rather than matching directory names or paths.
Change
Add an optional
groupingIdentity, a lowercase UUID v4 stored with each physical project's metadata and application events. Git repository identity retains precedence; projects without an explicit identity keep the existing physical grouping fallback, and Separate mode stays separate.t3 project add <root> --grouping-identity <uuid>for both new registrations and existing roots, plust3 project grouping <root> [--identity <uuid> | --clear]and JSONt3 project listfor inspection. Repeated assignment preserves physical IDs, titles, paths, and threads. No group directory is initialized as a Git repository, and
RepositoryIdentityResolverremains Git-derived. The contract, server, CLI/MCP, shared client behavior, regression tests, and user documentation address the same grouping failure. Private fleet-manager integration is outside this public PR; it can call the supported CLI with operator-selected UUIDs and approved machine/path mappings.Scope and approval
Rebased on upstream
mainat6328c8472and verified on macOS with Node 24.14.0 and the current dependency lockfile. Grouping uses migration 77, after upstream's linked-environment migrations 70–72, active-turn indexes at 73, attachment search cleanup at 74, subagent delivery state at 75, and project pin/archive metadata at 76. Tests cover direct upgrades from migration 76 and published preview databases, retaining existing project data, pin/archive timestamps, and migration history.Format, changed-file lint, both knip passes, generated GraphQL checks, and all 1,630 tests across 22 selected files pass, including the exact context-budget test, migration upgrades, MCP eval-grader tests, and the full mobile React Compiler coverage file.
GitHub CI passed on
c5a6b0e7a, including lint, all eight server test shards, shared tests, web tests, build/typecheck, release smoke, and the final aggregate Check (run). Hosted Agent Context Budget and the native fingerprint check also passed. Preview deployments were skipped; the duplicate fingerprint run was cancelled. CodeRabbit completed review with no actionable findings and confirmed automatic reviews are resumed.Focused tests cover six physical projects across three environments becoming two groups; distinct UUIDs and unrelated same-name directories staying separate; Separate mode and per-project overrides; Git precedence during enrichment; clearing without stale metadata resurrection; CLI updates preserving physical IDs and existing threads; and consistent duplicate-aware environment routing in shared web/mobile logic. The routing regressions failed before their fixes. Tests also cover rejecting unrelated environment switches. Native mobile and packaged Electron were not launched.
Four synthetic project cases in
evals/mcp-tool-use/cases/projects.ndjsoncover reuse of an existing lowercase grouping UUID across environments, Git identity precedence, clearing the key, and title-only creation effects. A live Sonnet baseline attempt stopped becauseANTHROPIC_API_KEYis unavailable; the Codex eval proxy is also unconfigured. Before/after model comparisons and full per-model eval runs remain pending. No live model pass or failure against the old text is claimed.Independent Linux runtime verification
Maria reported runtime verification of the preceding head
7b82a2b5aagainst main955e2bfbb5, using the real web client and real Codex turns.
Project roots were registered and updated through
t3 project add, not database writes.
