Closes #1770.

Ready for review. This branch holds the whole #1770 campaign: all nine implementation slices, each merged after director gates. CI is green, 12/12 on aef761a5. The parent is HITL, so you review and merge. Nothing is deployed: each hub runs this only after a restart you schedule (see Deploying below).

Why

Remote sessions lagged behind the machine that owned them, or silently fell out of sync, mostly during live activity. It looked like "just streaming", but the live event path crosses up to four relays. No frame on it carried a sequence id, so nothing could be replayed and no relay could tell what it had missed. The full analysis is on #1770.

What changed, by root cause

1. Listener eviction → #1772

Each fan-in service served one listener, and every new one evicted the last. With two views on one hub (two windows, a Chat Deck pane, a split pane), the views evicted each other about once a second, indefinitely. The Studio engine logged ~340 reconnects in 15 minutes on Oct 12, and ~234 per minute for 110 minutes on Sep 29. Each listener now gets its own fan-in connection. At most 16 are served; the 17th gets a retryable 503, and no listener is ever evicted.

2. Silent gaps → #1776, #1773, #1777, #1774

  • feat(engine): sequenced, replayable global event stream (epoch:seq ids, replay buffer, reset) #1776 (engine): every /global/event frame now carries an SSE id <epoch>:<seq>, from one counter shared by all subscribers.
    • A shared replay buffer (32 MiB and 5 min by default, set by env) replays exactly the missed frames for a Last-Event-ID or ?lastEventID= cursor.
    • A cursor that can't be served gets an explicit server.cursor.unservable reset instead of silence.
    • Heartbeats carry server time and the current sequence.
    • Subscription leak fixed. On a client abort, Bun 1.3.14's node:http shim never emits res 'close', so every aborted subscriber kept its bus listener and an unbounded queue for the life of the engine. On the compiled baseline binary: 6 connects, 0 disconnects. Now: 6 and 6. This matches the laptop hub engine's 18/0 at 3.7 GB and its MaxListenersExceededWarning.
  • fix(fleet): every lost stretch of events forces a resync — no silent gaps #1773: every loss is now announced.
    • "Delivered" means any data frame, so a re-opened arm from an older engine announces its gap.
    • A local-arm loss on a solo machine severs the listener with a transport error, with no synthetic frame (the Fleet thin client — Slice 4: lossless SSE reconnect (cursor resume) #1264 byte-identity guarantee holds).
    • Relays and proxies close with an error. Only a graceful shutdown ends a stream cleanly.
    • A non-200 upstream counts as an error.
    • The client treats an unexpected end of stream as a gap and resyncs.
  • fix(fleet): lossless resume end to end — relays and client resume from engine ids #1777: resume is lossless end to end.
    • The client's cursor is now the SSE id, sent once as ?lastEventID=. A re-opened arm within the replay window replays, with no gap and no resync.
    • An upstream reset becomes exactly one gap for that machine's stream.
    • Contiguity is checked per origin and per epoch, and duplicates are dropped.
    • Real two-engine end-to-end test: the peer link is killed mid-turn, then restored. The peer replayed, the observer saw 0 gaps, 0 resyncs and 0 duplicates, and the transcript matched a fresh load.
  • fix(fleet): ownership map keeps a peer's sessions across a failed refresh #1774: when a peer's session-list refresh fails, its owner entries are kept for 60 s (timeout, network error or 5xx; not 401), so its event stream and routing stay up. A session with an unknown owner is tried on the local engine first, and a local miss returns a retryable 503 owner-unknown instead of a wrong 404.

3. Burst volume → #1778, #1779

Observability and tooling → #1771, #1775

Verification (director-run, not self-reported)

Gate Baseline main cb3f6ad This branch aef761a
CI (12 checks, including engine-tests on ubuntu) — 12/12 pass
Extension fast suite 322 files · 5354 pass · 0 fail · 53 skip 323 files · 5498 pass · 0 fail · 53 skip
Extension typecheck exit 0 exit 0
Drift gate / materialize — PASS · 941 hashes
Engine + overlay typecheck gates — clean (only the allowlisted #1229 base drift)
Skills lint — 39 skills · 0 errors
App + session-ui full sweeps (CI does not run these) 23 + 1 failures, all pre-existing identical failure set, 0 new

macOS engine-lane note: run locally on macOS, the non-blocking engine lane showed 14 failures on this branch and 16 on untouched main. Every failure that appeared only on this branch was traced to #1782: leaked fake_serve.mjs test servers, 322 by the end of the campaign, answer 200 ok on ports the wildcard-bound test servers also land on. In a controlled run with only the test bind changed to 127.0.0.1, all four suspect files went to 0 failures in 15 runs each. CI's ubuntu engine-tests is green.

Behavior changes to review

Deploying — human-scheduled, not done

  1. Merge this PR.
  2. Restart each hub at a time you choose. A restart ends that machine's in-flight sessions (The hub engine bounce kills all in-flight campaign loops — sessions must survive their own deploy step (interrupted-session re-dispatch) #1552). The Studio's hub restart is the one that fixes cross-window eviction for views of Studio sessions. Same-window eviction (deck, split pane) also needs each window's extension build.
  3. Run Fleet — Repair on each machine. It replaces the hand-installed co.harmoniqs.amico-studio-forward with the managed per-peer agent (the 45096 link drops briefly) and retires the flag agent.
  4. One-time cleanup (bug(test): the extension suite loads a real launchd job on every Mac — a fleet-scripts test reaches /bin/launchctl and leaves a respawning 'ssh hq' agent #1783): a stray test-loaded launchd job, co.harmoniqs.amico-tunnel running ssh hq, is respawning on your laptop. Check that its path is under /private/var/folders/…/T/, then run launchctl bootout gui/$(id -u)/co.harmoniqs.amico-tunnel.
  5. Optional (chore(test): server lifecycle tests leak detached fake_serve.mjs servers; their 127.0.0.1 ports poison engine server tests on macOS #1782): pkill -f fake_serve.mjs to clear the leaked test servers.
  6. test(fleet): verify the event-stream campaign on the two-machine fleet #1780 is the on-fleet verification: two windows plus the deck on a Studio session during a live turn, with the link killed once mid-turn.

Follow-ups filed / noted

Summary by CodeRabbit

  • New Features
    • Global event streams can resume after reconnecting, replay missed events, and recover from gaps or resets.
    • Fleet installs and health checks now manage and validate per-peer SSH forwards on macOS.
    • Session ownership routing better handles unavailable peers and unknown sessions, with retryable responses when ownership cannot be confirmed.
    • Expanded session summaries load full file patches when opened; shell output is delivered in a smoother, rate-limited stream.
  • Bug Fixes
    • Stream failures after a response begins now remain visible as errors instead of appearing as clean endings.

#1776)

One sequencer at the global bus assigns a strictly increasing sequence at emit,
shared by every subscriber; a sync copy carries its source event's sequence.
A pre-dispatch tap serializes each event once into a frame the global stream
writes with its SSE id. Connected and heartbeat frames carry the connection's
current sequence without consuming one.
…lay buffer (#1776)

The stream accepts the cursor from the Last-Event-ID header or the existing
lastEventID query parameter and replays the frames after it before going
live. The live listener is registered before the buffer is read and frames
already covered by the replay are dropped, so events published while the
reconnect is in flight are neither missed nor duplicated.
…frame (#1776)

A cursor from another epoch, a malformed one, one ahead of the stream, or one
older than the buffer's oldest retained frame gets a server.cursor.unservable
frame first (properties: the current epoch and sequence), then the connected
frame and live frames. The shared buffer evicts oldest-first past its byte
bound (default 32 MiB) and tracks the floor below which cursors are stale.
…urable by env (#1776)

The shared buffer evicts oldest-first until retained bytes and the oldest
frame's age are both within bounds — on every push and before a cursor is
resolved. OPENCODE_GLOBAL_EVENT_REPLAY_MAX_BYTES (default 32 MiB) and
OPENCODE_GLOBAL_EVENT_REPLAY_MAX_AGE_MS (default 5 min) set the bounds.
…ent sequence (#1776)

Heartbeat properties are {time, seq} — server time in milliseconds and the
current sequence — and the heartbeat's SSE id is that sequence. It is queued
behind every frame up to that sequence, so a backlogged connection never sees
a heartbeat claim a sequence it has not been sent (lag and idle holes become
measurable without false holes).
…rts (#1776)

Bun's node:http shim — the compiled engine's runtime — never emits the
response 'close' event on a client abort, which is the only signal the
node:http adapter interrupts the request fiber on; writes to the dead socket
keep succeeding. Measured on a scratch engine built from main: 6 connects, 0
disconnects after every client aborted. The stream now also ends when the
request's socket closes; the end of the stream unregisters the listener,
drops the undelivered frames with the queue, and logs the disconnect with the
remaining subscriber count.
…release on the compiled binary (#1776)

Opt-in (SCRATCH_ENGINE_E2E=1): spawns this checkout's compiled engine on a
spare port (4190-4199) with isolated state dirs and DB, resumes from a real
engine id, and aborts five clients mid-stream. Red on a binary built from main
(no ids; 0 disconnects), green after.
…connect after it (#1776)

The subscription release (unregister, drop the queue) is shared by the stream's
end and the request scope's. The disconnect log is now built after the release
runs, so its subscriber count is the post-release one (an eager annotation
reported the pre-release count) and it carries how many undelivered frames
were dropped. The in-process test client reads with fetch, waits for its test
server to serve a real route, and reports frames seen on a timeout.
… a foreign 127.0.0.1 listener take the port (#1776)

NodeHttpServer.layerTest listens on `{ port: 0 }` (the dual-stack wildcard).
macOS only skips ephemeral ports already bound on the SAME address, so the
wildcard bind can share its port with another process's 127.0.0.1 listener,
and a client dialing 127.0.0.1:<port> reaches that process instead. On this
host ~296 leaked `fake_serve.mjs` processes (extension test/server_detach.test.ts,
`res.end("ok")`) hold 127.0.0.1 ephemeral ports: they answered the probe with
200 / no content-type / content-length 2, and their request logs hold 6000
`/global/health`, 18 `/global/event` and 21 `/global/upgrade` requests.

Bind the test server to 127.0.0.1 (the upstream pattern in
workspace-proxy.test.ts / control-plane/workspace.test.ts) and dial its
formatted address. Drop the readiness probe: the router attaches during layer
build (Layer.effectDiscard(server.serve)), and with the fix every one of 360
probes succeeded on its first attempt — the "startup window" was this collision.

Re-stamp the manifest for the edited overlay test file.

📝 Walkthrough

The pull request adds replayable global event streams, cursor-aware fan-in and client resynchronization, peer ownership refresh handling, workspace synchronization, on-demand summary patches, shell execution and output throttling, and per-peer SSH forward management and health checks.

Changes: Event stream delivery

Layer / File(s) Summary
Sequence, buffer, and serve global events
packages/app-bundle/overlay/packages/opencode/src/bus/*, .../server/routes/instance/httpapi/handlers/global.ts, .../test/server/*global-event*.test.ts
The global bus assigns sequenced IDs. A bounded replay buffer supports cursor-based replay and reset responses. The global event handler streams replay and live events, heartbeats, and reset frames.
Relay and resume upstream streams
packages/extension/src/amicode_service/sse_fanin_*.ts, .../test/sse_fanin_aggregator.test.ts, .../test/slow/*, .../engine_proxy.ts, .../hub_proxy.ts
Fan-in connections are independent per listener, enforce a listener cap, and resume upstream streams from engine IDs. The aggregator reports gaps or severs streams when it cannot resume safely. Proxy response streams close with errors after upstream failures.
Track cursors and resynchronize the app
packages/app-bundle/overlay/packages/app/src/context/*, .../test/context/*
The app persists SSE cursors, checks per-origin sequence continuity, drops duplicate frames, and triggers resynchronization after gaps, resets, or unexpected stream ends. SSE reader tests cover chunk boundaries and reconnect requests.
Reduce event payload and test replay behavior
packages/app-bundle/overlay/packages/opencode/test/server/*event*.test.ts
Tests cover shared source and sync-copy IDs, cursor replay and reset cases, abort cleanup, heartbeats, and patch-free ordinary event frames. Stored diffs and sync-copy events retain patch bodies.
Update overlay inventory
packages/app-bundle/manifest.json
The manifest adds and classifies overlay files, updates changed-file hashes, and revises package counts and extraction time.

Fleet ownership and observation routing

Layer / File(s) Summary
Report peer refreshes and retain owner entries
packages/extension/src/amicode_service/merged_projection.ts, .../session_multiplexer.ts, .../test/amicode_service_multiplex_owner_routing.test.ts
Owner projections report per-peer outcomes and durations. The owner map retains entries for selected refresh failures, expires retained entries, and marks unavailable peers.
Probe local sessions before returning unknown-owner
packages/extension/src/amicode_service/local_session_probe.ts, .../observation_*_plane.ts, .../server.ts, .../test/amicode_service_observe_*_routing.test.ts
Unknown-owner reads and writes probe the local engine. If the probe reports absence, the server returns a retryable 503; otherwise, it continues through the existing proxy path.
Wire refresh and fan-in diagnostics
packages/extension/src/amicode_service/fanin_census.ts, .../index.ts, .../test/amicode_service_*test.ts
The service emits periodic fan-in census lines and peer refresh details through its log sink. Driver and census shutdown are connected to service cleanup.

Workspace synchronization

Layer / File(s) Summary
Add workspace service and remote sync
packages/app-bundle/overlay/packages/opencode/src/control-plane/workspace.ts, .../test/control-plane/workspace-sync-optin.test.ts
The workspace service adds persistence, remote event and history synchronization, session warping, workspace discovery, and sync-fence waiting. The integration test checks that sync-copy requests include the opt-in header.

Session summaries and directory data

Layer / File(s) Summary
Load stored patches on demand
packages/app-bundle/overlay/packages/session-ui/src/components/summary-patch.ts, .../session-turn.tsx, .../summary-patch.test.ts
The session UI fetches stored patch text when an expanded summary diff has no body. Concurrent fetches share a cached request, and failures can be retried.
Provide directory-scoped session data
packages/app-bundle/overlay/packages/app/src/pages/directory-layout.tsx, packages/app-bundle/overlay/packages/session-ui/src/context/data.tsx
The directory layout validates route parameters and provides session data, navigation, and summary-diff loading to the session UI.
Normalize summary diff records
packages/app-bundle/overlay/packages/app/src/utils/diffs.ts, .../diffs.test.ts
The app normalizes diff inputs and user-message summaries while allowing patch-less diff records.

Shell execution and output updates

Layer / File(s) Summary
Parse, authorize, and run shell commands
packages/app-bundle/overlay/packages/opencode/src/tool/shell.ts, .../test/tool/shell-output-throttle.test.ts
The shell tool parses Bash and PowerShell commands, requests command and path permissions, runs processes, and bounds or spills output.
Throttle streamed shell metadata
packages/app-bundle/overlay/packages/opencode/src/tool/shell-output-throttle.ts, .../test/tool/shell-output-throttle.test.ts
A scoped throttle coalesces metadata updates at a 200 ms default interval and flushes the latest pending output.

Per-peer SSH forwards

Layer / File(s) Summary
Define and package peer-forward agents
packages/extension/tools/fleet/co.harmoniqs.amico-peer-forward.plist, tools/fleet/co.harmoniqs.amico-peer-forward.plist, packages/extension/scripts/assert_fleet_guard.sh
The launchd templates define peer-specific SSH forwards and keepalive settings. The packaged-file guard checks the extension template.
Install, check, and retire launch agents
packages/extension/tools/fleet/install.sh, tools/fleet/install.sh, packages/extension/test/fleet_scripts_projection.test.ts
The installers manage eligible peer forwards, check for drift, back up matching unmanaged agents, and remove the retired session-wide flag agent. LaunchAgents and launchctl paths are configurable.
Check peer-forward health
packages/extension/src/fleet_health.ts, .../fleet_peer_store.ts, .../extension.ts, .../test/fleet_health.test.ts
Fleet health checks inspect attached peers’ forward agents and settings. The extension supplies the LaunchAgents directory to health reports.

…tream replays the stretch, no gap, no resync (#1777)

The fan-in's re-open of an arm that delivered #1776 engine ids now RESUMES:
reopenArm returns `resume`, the driver re-opens from cursorFor (the last
id accepted — a frame queued behind backpressure counts, one dropped on
overflow does not), and nothing is written. The upstream's first answer
decides: its server.connected confirms the replay and, in composite mode,
is not forwarded (it is the upstream's handshake, not an event — the
client would refetch on it); an id-less answer means an engine that cannot
replay, so the #1773 fallback announces the loss (gap / sever).

The #1773 gap and sever stay the fallback for id-less (pre-#1776)
upstreams; the suites' sequenced re-open cases now assert the resume.
…ay it checks the hub tunnel (#1775)

checkPeerForwards enumerates co.harmoniqs.amico-*-forward agents in an
injected LaunchAgents dir by label convention: one check per attached
loopback peer (from the reader peer-token store via the new
listPeerBaseUrls, which never returns a token) — missing agent, stale or
missing ServerAliveInterval/CountMax, TCPKeepAlive, ExitOnForwardFailure,
or the 127.0.0.1:<local>:127.0.0.1:<fleet port> forward each named, with
the install.sh fix line — plus one per other forward agent (a hand-installed
legacy agent, flagged with the backup-keeping replace fix when it belongs to
an attached peer). fleetHealthReport carries them on every role when given
a LaunchAgents dir; both extension call sites pass ~/Library/LaunchAgents.
install.sh --check is the CLI twin (report only — never calls launchctl);
a test pins installer-rendered agents passing the TS check.
…nt and unsets the leaked variable (#1775)

co.harmoniqs.amico-fleet-flag ran `launchctl setenv AMICO_FLEET_MULTIPLEX 1`
at login, leaking the flag into every GUI process although it already
defaults on (#1448). On every role (darwin), install mode unloads and
removes the agent and unsets the session variable when it carries the
agent's value — a deliberate 0 opt-out is left alone; a re-run is a no-op.
--check fails on a present flag agent with the install.sh fix line.
…per origin — a hole or a reset resyncs, a replayed frame is never applied twice (#1777)

The global stream's cursor was the JSON payload id, which the #1776
engine rejects as malformed, so every reconnect was a reset. It is now the
SSE id of the last applied frame (the engine's <epoch>:<seq>, or the
fan-in's composite), persisted in the existing session-storage key and
sent on ONE carrier, ?lastEventID= (the SDK reader's Last-Event-ID header
is stripped so two cursors can never disagree).

stream-cursor.ts (pure, tested in place) checks each frame per origin,
per epoch: a skipped bus seq, a heartbeat past the applied seq, or an
unannounced new epoch is a hole; the engine's server.cursor.unservable is
a reset; both force a full resync (resyncCount + the bootstrap gap
event). A bus event at or behind the applied seq is dropped. A relay's gap
re-bases the origins it names. Origin detection (#1539) now reads the SSE
id it was designed for.
…namespace; fleet-of-one passes the engine's reset frame verbatim (#1777)
…its replayed re-open the listener holds the engine's bytes, bare ids included, and nothing else (#1777)
…r composite — resumes every arm from its own engine id, and each engine replays (#1777)
…ink mid-turn and restoring it leaves the observer's transcript identical to a fresh load (#1777)

Opt-in (SCRATCH_ENGINE_E2E=1, after build:binary): engines A and B on
4191/4192 with isolated state, a TCP peer link on 4193 that is killed (all
sockets destroyed, port closed) and restored mid shell turn, the real
SseFanInDriver + reader at the production cadence, and an observer that
applies every frame through the app's own stream-cursor. Asserts the peer
engine replayed, no gap frame, no resync owed, and transcript == the
peer's fresh load.

Invalidate cached patches when summary content changes.

Two summaries can have the same files, statuses, and counts but different edits. This signature gives both summaries the same cache key. A later expansion then displays the earlier stored patch. Use a reliable summary revision or invalidate the turn’s cache when its summary changes; counts alone cannot identify patch content.

Do not cache an unavailable stored summary.

SummaryDiffSource permits undefined, and the directory source returns it when the response has no user-message summary. A fulfilled undefined stays in turns, so later expansions cannot fetch a summary that becomes available. Remove that cache entry when the source resolves to undefined, as the rejection path already does.

A failure in only one read makes the whole peer refresh count as failed.

worst picks whichever of the two reads (active or archived) did not return ok. SessionOwnerMap.applyPeerOutcomes then handles the peer as a failed refresh. In that branch it never updates lastGood, even when the active read returned fresh entries.

Example trigger:

  • The peer has one good refresh.
  • After that, its ?archived=true&limit=10000 read keeps timing out or returning 5xx, but its active read still succeeds.

Consequence:

  • The lastGood.at timestamp stays fixed.
  • After OWNER_RETENTION_MS, the map adds the peer to unavailablePeers.
  • fanInReachable then returns false, so the driver closes the peer's event arm and listeners get the "unavailable" comment.
  • This happens even though the peer's active sessions are still present in owners and still route.
  • The peer stays unavailable until both reads succeed in the same refresh.

Fix: keep the partial answer in the per-peer result and let the owner map use it. One option is to add partial: true when exactly one of a and b returned ok. In applyPeerOutcomes, a partial refresh should then do two things:

  • Refresh lastGood with the fresh entries merged with the retained entries.
  • Not add the peer to unavailablePeers.

Match the local port exactly when you look for a hand-installed agent's owner.

The regex has no left boundary in front of ${p.port}. Port 5096 therefore matches the string <string>45096:..., because the optional prefix group can match nothing. A legacy agent for one peer can then be reported as owned by a different attached peer, and the fix line tells the user to replace an agent that the installer may not replace. Anchor the port: require either <string> or the host prefix directly in front of it.

Proposed fix
-      (p) => new RegExp(`<string>((127\\.0\\.0\\.1|localhost):)?${p.port}:`).test(content) || content.includes(`<string>${p.machineId}</string>`),
+      (p) => new RegExp(`<string>(?:(?:127\\.0\\.0\\.1|localhost):)?${p.port}:`).test(content) || content.includes(`<string>${p.machineId}</string>`),

Verify that install.sh applies the same exact-port rule. The health check must report the same owner that the installer replaces.

Update the owner lookup using `attached.find` so its port regex requires the

Stop the service when a census assertion fails.

If an assertion before this line fails, the test skips svc.stop(). The server and census interval can remain active during later tests. Move svc.stop() into finally, before vi.useRealTimers(). (raw.githubusercontent.com)

Restore process.env[FLEET_MULTIPLEX_FLAG] after this test.

Line 910 deletes AMICO_FLEET_MULTIPLEX from the vitest worker's process.env, and the test never restores it. If a developer or CI job runs the suite with AMICO_FLEET_MULTIPLEX=0, every later test in the same worker sees the flag unset. Those tests then run with different behavior than the run configured. Save the prior value and restore it in a finally block, or use vi.stubEnv.
