On S3 the image route now checks access, then redirects to a short-lived signed URL, so the bucket serves the bytes instead of the app streaming them. Local disks still stream through the app.

Summary by CodeRabbit

  • New Features
    • Public commit images can be delivered through temporary links when the storage service and its credentials support them.
    • Download requests receive images as attachments with filenames based on the image.
    • Temporary links expire after 20 minutes and use private caching, with a maximum cache age of 10 minutes.
  • Bug Fixes
    • Images continue to load when temporary links are unavailable, while access checks remain in place for private and pending commits.

@nunomaduro This PR touches cloud storage / infrastructure and authentication / permissions. Could you take a look?

… skipped when credentials would expire first; the decision lives in one new action.

Walkthrough

Commit image requests can redirect to temporary signed S3 URLs when the storage adapter and credentials meet the required conditions. Requests without an available signed URL retain the existing streaming path.

Changes: Signed image delivery

Layer / File(s) Summary
Create eligible signed URLs
app/Actions/CreateCommitImageSignedUrl.php
The action creates a temporary URL when the default disk is an S3 V3 adapter and its credentials remain valid through the URL expiry. It sets WebP content type, private caching, and inline or attachment disposition.
Authorize and deliver images
app/Http/Requests/ShowCommitImageRequest.php, app/Http/Controllers/CommitImageController.php
The request generates and exposes a URL for publicly visible images. The controller redirects when a URL exists and otherwise streams the image.
Validate redirects and fallback conditions
tests/Feature/Controllers/CommitImageControllerTest.php
Tests check signed URL response options and download filenames. They also check that pending commits, credentials expiring before the URL, and HTTP signed URLs do not produce successful signed-URL responses.

Merge Risk: Moderate · up to 39751

Image requests could be redirected to an HTTP signed URL if storage is configured with a plaintext endpoint, which would expose the signature in transit. Reject non-HTTPS URLs in the action before merging; the rest of the change keeps the existing streaming fallback.

Security architecture risk: Moderate · up to 39751

Direct storage delivery can expose image URLs and bytes over unencrypted connections when storage produces an HTTP URL. Public-image eligibility and short URL lifetimes limit the exposure, but the intended secure fallback is not enforced. Production impact depends on storage configuration.

Retained concerns

  • Medium · security · observed: The new delivery boundary accepts HTTP signed storage URLs without enforcing HTTPS. With an HTTP-producing storage configuration, clients are redirected onto an unencrypted connection rather than retaining delivery through the application. This exposes image bytes and the object-scoped bearer URL to an on-path attacker; the fallback expected by the HTTP test is not implemented.
Security review details

Security Blast Radius

  • inferred — The conditional transport exposure can affect all eligible public commit images on a default disk that produces HTTP URLs, including download requests. Each captured URL grants retrieval of its signed object, not bucket-wide access or general signing credentials. Private pending and rejected images are excluded from issuance.

Security Findings and Attack Paths

  • inferred — The retained finding is newly reachable through client delivery: a configured HTTP storage URL passes unchanged through authorization into the redirect. An on-path attacker can observe the signed URL and image transfer and potentially alter unencrypted response bytes. This requires an HTTP-producing configuration and a client connection that is not independently upgraded or blocked; actual production occurrence is unestablished.

Trust Boundaries and Controls

  • observed — Application authorization controls URL issuance, after which storage possession of the signed URL controls retrieval. Public-image gating, expiration, credential-lifetime checks, and private caching constrain this delegation, but none validates the URL's transport scheme.

Hardening Proposals

  • proposed — Make HTTPS a signed-URL eligibility requirement and retain application streaming when storage returns an insecure URL, so endpoint configuration cannot silently weaken the client transport boundary.

226-229: Trivial · Functional Correctness · Quick win

Make the fallback test exercise streaming.

When exists() returns false, authorization returns 404 before the controller can stream the image. This test therefore cannot establish the streaming behavior in its name. Model an existing image and assert a streamed response; keep the missing-file 404 case in a separate test.
