perf: keep the photo lightbox and the date picker off the first load - #1205
Every page paid for two libraries it only needed after a click. The layout imported the photo lightbox (a viewer, three plugins and two stylesheets), and the composer imported the schedule picker, which pulls in a whole calendar. Both sat in the bundle every visitor downloads before the app can hydrate, on a screen where neither is reachable until something is opened.
Walking the static import graph showed what that cost: 194 modules and 22 packages reachable from the layout, 201 and 22 from the log. The lightbox was reachable twice over, once through the layout and once through the composer's image picker, and the calendar once through the composer.
Loading the viewer and the picker lazily takes all three packages out of the eager graph: yet-another-react-lightbox, @daypicker/react and Radix's select. The layout now reaches 170 modules and 19 packages, the log 197 and 19. What moved stays a chunk away rather than a page away: the browser fetches it right after hydration, and the lightbox and the picker only appear once the photo or the schedule section is opened.
Validating a scheduled time needed the date arithmetic without the calendar, so it moved to "@/lib/schedule", which the composer imports directly.

Walkthrough
Image viewers and the schedule picker now load lazily inside Suspense boundaries. Scheduling date formatting and validation utilities are shared from @/lib/schedule.
Changes: Component loading and scheduling
Layer / File(s)
Summary
Schedule picker and shared date helpers resources/js/lib/schedule.ts, resources/js/components/schedule-picker.tsx, resources/js/components/commit-composer.tsx
The shared module adds local date-time formatting and time validation utilities. SchedulePicker uses the shared formatting helpers, and commit-composer.tsx lazily loads the picker with a null Suspense fallback.
These components lazily load their image viewers and render them within Suspense with a null fallback. The commit image picker mounts its viewer after its first open and keeps it mounted afterward.
dev-null-sh/dev-null.sh#340 — Both changes lazily load CommitImageViewer from AppLayout; this PR also applies lazy loading at other viewer entry points.
The changes remain within client-side loading and preserve existing image authorization and scheduling validation. No introduced security issue was established. Recovery from failed deferred downloads and deployment-time asset changes has not been verified.
Retained concerns
No architecture-level concerns identified.
Security review details
Security Blast Radius
inferred — The changed execution timing reaches shared client UI across application pages, but the inspected paths do not expand image-access authority or scheduling privileges. Attachment previews still consume local File-backed images, while persisted-image access remains subject to existing server authorization.
Trust Boundaries and Controls
observed — The inspected server controls are unchanged by this PR. Commit-image access requires the existing visibility or valid-signature conditions and storage existence; message-image access requires message visibility and storage existence. Scheduled creation still requires authentication and independently validates timestamp format, future time, the 30-day bound, and the per-user scheduling limit.
Resilience and Maintainability Implications
observed — The preview parent retains selection ownership during deferred loading. Opening sets the mount gate and selected index together; closing clears selection; removal closes the selected image or adjusts selection when an earlier image is removed. An empty list removes the viewer subtree. The lazy viewer receives current parent props rather than a separately captured attachment list.

Mount the lazy viewer after the first open, and keep it mounted after that.
React.lazy starts its loader on the first render of the lazy component. MessageImages renders ImageViewer for every persisted image message, including while viewedIndex is null, so the viewer chunk loads before any image is opened.
Do not unmount the viewer when viewedIndex returns to null. ImageViewer passes open={isOpen} to Lightbox, so closing is driven by the open prop on a mounted component. Unmounting on close also resets captionedImageId and removes the closing transition, and the repository does not show how the lightbox library handles that transition. Gating on the first open avoids both changes. After the first open, the viewer stays mounted, as it does today.

Show a placeholder while the schedule picker loads.
When a user first opens scheduling, the lazy component suspends and this null fallback leaves the “Submit at” section without a control or loading indication. On a slow connection, the user cannot tell whether the picker is loading. Render a disabled, picker-sized placeholder with a loading label instead. React shows the fallback until the component is ready. (react.dev) As per retrieved learnings, fallback skeletons should match the loaded UI to avoid layout shifts.

Keep the lazy viewer mounted after its first open.
React.lazy starts loading the module on the first render of the lazy component. ImagePickerPreviews renders ImageViewer whenever at least one image exists, even when activeViewedIndex is null. The viewer chunk therefore loads when an image is attached, not when a preview opens. The file's own comment says the viewer is "Only needed once a picked image is opened."
Gating the subtree on activeViewedIndex !== null unmounts ImageViewer on close. closeViewer sets the index to null, so the Lightbox instance is removed instead of receiving open={false}. This can skip the close transition and reset the viewer's local caption state. Mount the viewer on the first open, then keep it mounted.

Every page paid for two libraries it only needed after a click. The layout
imported the photo lightbox (a viewer, three plugins and two stylesheets),
and the composer imported the schedule picker, which pulls in a whole
calendar. Both sat in the bundle every visitor downloads before the app can
hydrate, on a screen where neither is reachable until something is opened.
Walking the static import graph showed what that cost: 194 modules and 22
packages reachable from the layout, 201 and 22 from the log. The lightbox
was reachable twice over, once through the layout and once through the
composer's image picker, and the calendar once through the composer.
Loading the viewer and the picker lazily takes all three packages out of the
eager graph: yet-another-react-lightbox, @daypicker/react and Radix's select.
The layout now reaches 170 modules and 19 packages, the log 197 and 19. What
moved stays a chunk away rather than a page away: the browser fetches it
right after hydration, and the lightbox and the picker only appear once the
photo or the schedule section is opened.
Validating a scheduled time needed the date arithmetic without the calendar,
so it moved to "@/lib/schedule", which the composer imports directly.
…tached
Making the viewer lazy only moved it off the critical path: React starts the
import as soon as the element renders, so a composer holding an attached
image pulled the whole lightbox down even when nobody opened it.
It is now rendered on the first open and left rendered afterwards, so the
chunk is asked for once somebody actually looks at an image. Closing still
passes a null index, which is what keeps the lightbox animating out and
keeping the caption it had, rather than being torn down mid-close.
